Reallocation is a simple idea — take money from what is underperforming and give it to what has room to grow — that turns into a hard meeting, because “underperforming” and “room to grow” are exactly the judgements the room has never agreed a standard for. So the money mostly stays where it is, defended by whoever runs each channel.

Say you run marketing for a marketplace and ratified two rules that together drive reallocation: pull from any channel whose CAC is above £100, and add to any channel under £70 that still has volume headroom, because that is where marginal spend still pays. The meeting opens with every channel already tagged: “pull £4k from display (CAC £120); push it to email and organic search, both under £70 with room.”
The tags come from your rules, not the dashboard. A model can rank the channels; it cannot mark them pull-or-push, because the £100 and £70 lines are decisions about your economics, and headroom is judged against them. The frame judges the data it is given; it does not verify the source’s accuracy.
What is the meeting for now?
It is for the judgement the rules cannot make: whether the rules themselves still fit, and where a strategic bet should override the maths. With the mechanical reallocation already computed, the room can argue the one worthwhile thing — should we fund a new channel below the bar on purpose, as an investment — instead of relitigating whether display deserves its budget.
